Calmness in Complexity
Much of the meaningful work in sport, education and community development sits in genuinely complex territory, where cause and effect are not obvious and outcomes cannot be predicted in advance.
NYSA does not pretend otherwise. Instead of forcing simple plans onto complex problems, we help individuals and organisations read situations clearly, respond appropriately and stay calm in the face of uncertainty. This is what we mean by calmness in complexity — and it runs through everything from how we design programmes to how we support leaders.
Sense-making
The Cynefin Framework

One of the tools NYSA uses to navigate complexity is the Cynefin framework, a sense-making model developed by Dave Snowden and The Cynefin Co. Cynefin helps leaders identify what kind of situation they are facing before deciding how to respond, because applying the wrong approach to the wrong kind of problem is one of the most common causes of poor decisions.
The framework distinguishes between different types of situations, each calling for a different response:
Clear
Cause and effect are obvious. The response is to follow established best practice.
Complicated
Cause and effect exist but require expertise. The response is to analyse and apply good practice.
Complex
Cause and effect are only clear in hindsight. The response is to experiment, learn and adapt as patterns emerge.
Chaotic
There is no clear cause and effect. The response is to act quickly to stabilise, then sense and respond.

Most of NYSA's work, including programme design, community development and athlete support, sits in the complex domain. That is why we treat our work as a series of small, safe experiments, observing what emerges and adapting continuously, rather than committing rigidly to fixed plans.

Adaptive Leadership
Complex challenges cannot be solved by authority alone. They require adaptive leadership and the capacity to mobilise people to face difficult challenges, adjust course as circumstances change, and bring others with them through uncertainty.
At NYSA, we develop adaptive leadership in ourselves and in the people we work with. That means asking better questions rather than always supplying answers, distributing leadership rather than concentrating it, and creating the conditions for people at every level to step forward and lead.
Seeing connections
Systems Thinking
People and challenges do not exist in isolation. A young athlete's development is shaped by their education, their wellbeing, their family, their community and the wider systems around them, all interacting at once.
Systems thinking means seeing those connections rather than treating problems as isolated. NYSA looks for root causes rather than surface symptoms, considers how different parts of an ecosystem reinforce or undermine each other, and designs interventions that work with the system rather than against it.
Learning as we go
Organisational Learning
Working in complexity only creates value if you learn as you go. NYSA is committed to being a learning organisation, one that reflects honestly, gathers evidence from real experience, and continuously improves how it works.
This means building feedback loops into our programmes, listening closely to the people we work with, and treating every project as an opportunity to learn something that makes the next one better. It is how we turn complexity from a threat into a source of insight.

This is not abstract theory for NYSA. Complexity thinking shapes how we design programmes, train coaches, support athletes and work with partner organisations. We bring these approaches into coach education, club development and our EU research projects — helping the people and organisations we work with build the capacity to lead well in an uncertain world.
